In Denver, Cracker Barrel is gearing up for significant transformations. During a conference call with investors on May 16, CEO Julie Masino unveiled plans for changes within the company renowned for its country cuisine and rustic ambiance. Masino admitted that Cracker Barrel has experienced a decline in its appeal, especially during its recovery phase post-pandemic.

She noted that while certain menu items, such as handmade dumplings, have remained unchanged for decades, there is room for updating other dishes and adjusting prices to adapt to evolving consumer preferences.

Masino highlighted concerns about the company's market position, admitting a loss of market share, particularly during dinner hours. To address these challenges, Cracker Barrel intends to initiate a "strategic transformation plan" aimed at revitalizing the brand, enhancing customer satisfaction, and boosting profitability.

The plan includes pillars that may be implemented across some or all of Cracker Barrel's locations, focusing on driving relevance, enhancing the dining experience, and fostering growth.

Menu innovation

Masino emphasized a focus on innovation, particularly during dinner hours, to enhance Cracker Barrel's menu offerings. She stressed the importance of introducing more dinner items that embody the authentic Cracker Barrel experience while catering to diverse contemporary tastes.

Cracker Barrel initiated testing of new menu items in February, introducing modified and entirely new dishes. Among the popular additions were green chili cornbread and banana pudding, according to Masino.

While maintaining its commitment to scratch-made cuisine, Cracker Barrel may streamline its menu, potentially removing certain items to optimize offerings.

Price changes

Masino outlined plans to refine Cracker Barrel's pricing strategy, with some locations potentially reducing prices while others might see increases based on their respective demographics.

She highlighted disparities in pricing across locations, noting instances where stores in metro areas with varying household incomes are in the same pricing tier.

Masino reported a 3% increase in stores where price adjustments were implemented in January, with no adverse effects on foot traffic. She underscored the importance of balancing price optimization efforts, clarifying that it doesn't solely entail raising prices. In fact, in certain cases, it may involve lowering prices to better accommodate budget-conscious consumers, reaffirming Cracker Barrel's commitment to providing value to its patrons.

Restaurant refresh

Cracker Barrel is currently experimenting with restaurant redesigns, as revealed by Masino.

Test stores are implementing changes such as employing a new color palette, updating lighting fixtures, introducing more comfortable seating options, and streamlining decor and fixtures.

Masino explained that the objective is to revitalize the ambiance in a manner that is both noticeable and appealing while still maintaining the essence of Cracker Barrel. She noted that initial customer responses to the changes have been favorable.

Store changes

Masino revealed that Cracker Barrel will unveil a prototype merchandise store in fall 2025, which will be 15% smaller than its current stores, with potential for an even smaller prototype in the future.

She emphasized the importance of maintaining the "treasure-hunt" atmosphere in Cracker Barrel's stores as a key aspect of the company's business strategy.

Expressing enthusiasm for the strategic transformation plans, Masino stated her confidence in Cracker Barrel's iconic status and strong foundation, believing that these plans will lead to long-term success by enhancing relevancy, delivering beloved experiences, and driving profitability.

Masino acknowledged that executing this strategy will necessitate increased investment in the business, leading to a reduction in dividends to allocate capital for organic growth and value creation. She affirmed the commitment of the Board, management, and teams to realizing these plans.
